Shopify Fulfillment: When to Ship In-House vs Use a 3PL

Should you pack and ship orders yourself or hand fulfillment to a 3PL? Here's how Shopify fulfillment works, the trade-offs, and when outsourcing makes sense.

Every order needs to get from your shelf to your customer's door. For a small store that usually means packing boxes yourself. As you grow, you face a choice: keep fulfillment in-house, or hand it to a 3PL (third-party logistics provider). Here is how to decide.

Two ways to fulfil orders

  • In-house (merchant fulfilled): you store inventory, pick, pack and ship orders yourself or with your team.
  • 3PL (outsourced): you send inventory to a 3PL's warehouse, and they pick, pack and ship each order for you.

Shopify supports both. Many 3PLs and fulfillment services connect through apps or integrations, so orders flow to them automatically and tracking syncs back to your customer.

In-house: pros and cons

Pros:

  • Lower cost at low volume, no 3PL fees.
  • Full control over packaging, presentation and quality.
  • Easy to personalise (handwritten notes, custom inserts).

Cons:

  • Time-consuming as orders grow, time you are not spending on growth.
  • Space-limited by how much stock you can physically store.
  • Harder to scale for peaks like sales and holidays.

3PL: pros and cons

Pros:

  • Frees your time to focus on marketing, product and growth.
  • Scales easily with order volume and peaks.
  • Often better shipping rates thanks to the 3PL's volume.
  • Can offer faster delivery by storing stock closer to customers, sometimes across multiple warehouses.

Cons:

  • Fees for storage, picking, packing and more.
  • Less direct control over packaging and presentation.
  • Onboarding effort to move stock and set up integration.

When to switch

A 3PL usually makes sense when:

  1. Fulfillment is eating your time, and that time is worth more spent on growth.
  2. You are running out of space.
  3. Order volume is steady and growing, not just occasional spikes.
  4. You need faster or wider delivery coverage than you can handle alone.

For small and early-stage stores, in-house is often simpler and cheaper. Switch when fulfillment starts holding growth back.

Keep the customer experience in mind

Whichever you choose, fulfillment is part of your brand. Fast, accurate delivery with clear tracking keeps customers happy and coming back (see shipping strategy and retention). Keep your inventory accurate either way, since overselling breaks the experience whether you ship it or a 3PL does.

The takeaway

Fulfil in-house while volume is low and control matters most; move to a 3PL when fulfillment starts costing you time, space or growth. Shopify integrates with many 3PLs so the switch can be smooth. Either way, fast, accurate delivery is part of the customer experience, so choose the setup that lets you deliver it reliably.

Frequently asked questions

What is a 3PL?

A 3PL (third-party logistics provider) stores your inventory in their warehouse and picks, packs and ships your orders for you. Instead of handling fulfillment in-house, you send stock to them and they handle the rest.

When should a Shopify store switch to a 3PL?

Usually when order volume makes in-house fulfillment eat too much time, you run out of storage space, or you need faster or wider shipping coverage than you can manage alone. For small or early-stage stores, in-house is often simpler and cheaper.

Does Shopify integrate with 3PLs?

Yes. Many 3PLs and fulfillment services connect to Shopify through apps or integrations, so orders flow to them automatically and tracking syncs back to the customer.

Is in-house fulfillment cheaper?

At low volume, often yes, since you avoid 3PL fees. At higher volume, a 3PL can become more cost-effective once you factor in your time, storage and the shipping rates their scale gets them.
